Never a surprise

There comes a point when you make that hard call to move someone on from the team. How did you get here? No, I mean, actually, how did you get here?
Was it that you knew things were going the wrong way, but you said nothing about it, and hoped that they’d notice on their own and apply some corrective effort to bring themselves back in line with expectations?
Or was it that you shared your concerns immediately you had them, giving supportive feedback that showed them what you expected and giving them time and help to get back on track?
If the former, this conversation might be surprise. And it should never be a surprise.
You owe it to them and the rest of the team to be clear, to give support, to help and never to leave anyone asking, what just happened?
